在許多企業(yè)的績效考核中,都有一個“員工自評”環(huán)節(jié),也就是員工先對自己在考核期內的表現打分,然后再提交給直接上級進行調整,最后得出該員工的績效分數。在使用直接上級考核的績效體系中,員工自評的目的無非兩種:1,可量化指標最快捷的數據來源;2,體現員工在績效考核中的參與度;但是,如果考核者對員工自評沒有清醒認識的話,就會導致考核結果出現重大的偏差,甚至失效。我們知道,績效考核中可能出現的誤差多種多樣,如不同領導的個人尺度不同、平均化傾向等等,不一而足,那么在自評環(huán)節(jié)里,有哪些導致出現誤差的因素呢?
第一,每個人的性格不同,自評尺度上就有很大差異。比如,有些員工自信,對自己的評價偏高,有些人自卑,對自己的評價就偏低。再者,一些人追求完美,對自己要求嚴格,另一些人得過且過,這兩類人給自己打分的尺度肯定也不同。還有,一些老員工對公司以及同事的認識很清晰,打分的時候游刃有余,而新員工則不清楚其他人的水深水淺,給自己打分的時候也沒有太多參照可言。
第二,心理學研究表明,多數人都是過度自信的。《別作正常的傻瓜》這本書里的一個例子提到,我們經常聽到很多人說自己“不上相”,也就是說照出來的相片沒有本人好看。可實際上,相片是我們外貌的客觀反映,而我們每個人在照鏡子的時候,才會特地的(也可能是無意識或者習慣性的)去選擇角度,也就是說多了一層主觀因素在里面,這就導致我們在鏡子里看起來比照片里好看了。那么實際上,員工自評環(huán)節(jié)就提供了這樣一面“鏡子”給我們愛美的員工去照,這里面所產生的誤差也是不言而喻的。
第三,員工自評的分數,確實會對考核者打分產生很大的影響。有過“砍價”經驗的人都知道,如果你看見地攤上的一個包,心里覺得大概價值100塊,但是張口問價,老板說500的時候,如果你真的還想要這個包,大多數人也只敢往300或者400塊去砍了。這就是所謂的“錨定效應”,談判學里面“率先出價,在不激怒對方的情況下,越高越好”說的就是這個意思,因為率先出價會極大地掌握主動,使對方的心理預期產生很大變化。員工自評實際上就給了被考核者一個率先出價的機會,而考核者無論是礙于面子還是其他的考慮,都很可能受到這個“報價”的影響,從而使考核結果產生誤差。我們在人力資源的實際工作中,也確實發(fā)現了這種現象,某公司幾個部門員工的績效考核得分竟無一例外的不低于其自評的分數。
基于上面的分析,我們會發(fā)現,部門領導得到的自評分數參雜了過多的主觀因素,以至于無法通過技術手段過濾掉,而且這個分數又會對考核者造成很大影響;大部分過于自信的員工得了高分,而有時候由于強制分布的需要,那些對自己要求嚴格,打分偏低的員工反倒成了犧牲品,因為自己給自己打分低,最后的得分也很難被領導提上來。而在考核指標中無法量化的成份比較多,或者部門中不同員工分屬于不同工作崗位、缺乏統(tǒng)一衡量標準的時候,這種情況尤其嚴重。
那么,企業(yè)在績效考核的實操中,應當如何解決我上面說到的這些問題呢?很多人也許都會從“增加可量化指標的比重”、“加強對考核者和被考核者的培訓”、“員工自評加工作總結”等方面著手,但這在實際工作中,只會增加績效考核的工作量和復雜程度,實施起來談何容易?其實,只要回過頭來看看實施自評的兩個目的,我們就會發(fā)現簡單的解決方案:對相對客觀的可量化指標,實行“員工自評”,既保持了“快捷的數據來源”——實際上也僅僅是數據來源,也在形式上體現了“員工參與”;而對不可量化的主觀評價類指標,則由考核者直接打分,根本不給員工自評(從而在這個環(huán)節(jié)出現誤差)的機會。
我們知道,績效考核在人力資源工作中是一項浩大的工程,實施的成本,企業(yè)應當抓住主要矛盾,循序漸進,而在初級階段,更不能為形式所困。因此正略鈞策在為一些企業(yè)初步搭建績效管理體系時,干脆就取消了自評環(huán)節(jié),從而避免了該環(huán)節(jié)誤差的出現,也在一定程度上降低了考核的工作量和復雜程度,為下一步的順利推行做好了準備。
當然,前面說的主要是企業(yè)處于績效管理初級階段的情況。當企業(yè)滿足以下幾個條件時:首先,績效管理推行的較為順暢,實施成本可以有效控制;其次,在公司內部形成了良好的績效文化,大家對績效管理的認識較為統(tǒng)一,對自身的評價也較為客觀;第三,部門領導普遍對下級有著清醒的認識和獨立的判斷;我們就可以認為企業(yè)進入高級階段了。此時再開展真正的員工自評,就會進一步調動員工的積極性和對績效的重視程度,從而形成績效管理的良性循環(huán)。

一、工作方面。
我從做好本職工作和日常工作入手,從我做起,從現在做起,我一直相信一份耕耘,一份收獲,所以我一直在努力,不斷努力學習,不斷努力工作。從身邊小事做起并持之以恒,熱愛自己本職工作能夠正確認真對待每一項工作,工作投入,按時出勤,有效利用工作時間,堅守崗位。工期緊,任務繁多,能夠做到跟班作業(yè),保證按時完成各種任務,保證工程的順利進行,表現出我們施工員的員責任心強,發(fā)揚了我們施工員連續(xù)工作、吃苦耐勞的精神。在本職工作中盡心盡力,孜孜不倦地作出成績,我要不斷的提高自己的崗位本領,努力精通本職的崗位知識,做本職工作的骨干和行家里手,腳踏實地的做好本職工作。
二、學習方面。
作為一名新員工,只有不斷提升自己的知識水平和技術水平,才能更好的完成自己的工作。工作中遇到不懂的問題時,多向師傅和其他同事請教。平時多到工地上去,多看多問,這樣才能不斷增加自己的現場經驗。還應該認真的學習公司的一些管理體制和規(guī)范有了一定的了解,在工作中以公司標準化管理的標準來嚴格要求自己。
當然,現在我還有很多不足的地方:經驗匱乏,知識和技術水平不夠扎實等。我一定會加倍努力,不斷的去完善自己,提高自己的工作能力。
